A newly independent consumer health business had just separated from its parent. Every commercial capability — pricing, trade terms, RGM, customer management — needed to be built standalone from scratch, across 3 regions and 50+ markets, in parallel with a major PE ownership transition. There was no playbook. We wrote it — a 3-year capability architecture that gave the business the commercial foundation to grow independently and deliver €60M in incremental revenue.

Fifteen markets. Two hundred commercial processes. Zero consistency between them. With a major ERP transformation on the horizon, this business needed its commercial operations — order-to-cash, pricing, trade terms, RGM — standardised before the technology arrived. We mapped, redesigned and embedded the new operating model across 15 markets, driving 3,000+ people through the change. When the ERP went live, the business was ready. Revenue grew 28% in the two years that followed.

AI tools were already spreading across this organisation — in commercial, marketing, supply chain and HR — with no governance, no risk controls, and no visibility at the centre. The EU AI Act had just passed. Leadership needed to get ahead of it, not react to it. We designed and embedded an enterprise AI governance framework across 4 business functions and 35 EMEA markets: principles, roles, risk classification, model lifecycle controls, and a compliance pipeline that captured every AI initiative from day one. Non-compliant usage dropped 90%. The organisation moved from exposure to leadership.
